I'll likely not complete this project by the current deadline as I have a lot to finish off for the WWW event next month, but thought I would share the head swapping bits.
The candidate figures, from the Vietnam and AK47 ranges:

A couple were a bit keen and had already lost their heads. The rest quickly followed (gripped by pliers and simply twisted off):

Next steps were to form an indent with a pointy file, enlarge it with a scalpel point and drill it out with a small bit in a pin vice. The figures from left to right illustrate these different stages:

The neck holes need a little tidying up with files. I cut the neck spigots short and file them into a spike, to allow some freedom of movement in positioning:

I find that I can happily drill / file / cut bits off, but am rather less successful at adding bits on...
